fix: keep warehouse connection registry state per project directory - #1567
Conversation
- `registry.ts`: configs, connectors, in-flight connects and the load latch live in a `Map<projectDir, State>`; global file and env stay shared sources - SSH tunnel keys are project-scoped; stale in-flight connects are not cached after reload/remove/add - `setConfigs()` injects for all projects until `reset()`/`load()` - drop `projectConfigApplies()` Closes #1566 Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

All findings (full text)
1. packages/opencode/src/altimate/native/connections/registry.ts (L847-L849)
[🟠 MEDIUM] When an active cached connector is overwritten during add(), cached.close() is called, but the associated SSH tunnel is not closed. If the old connection used an SSH tunnel and the new configuration does not (or if the connection is simply never requested again), the old tunnel will remain orphaned in the background.
To prevent this leak, you should close the tunnel associated with the previous configuration, similarly to how it is handled in remove().
Suggested change:
// altimate_change start — a connect still in flight for the old config must not be cached over the new one
pending.delete(name)
// altimate_change end
closeTunnel(tunnelKey(s, name))
2. packages/opencode/src/altimate/native/connections/registry.ts (L637-L644)
[🟠 MEDIUM] There are two race conditions here regarding SSH tunnel cleanup when an attempt is dropped (e.g. by reload, remove, or add):
- Unconditional closure on failure: If
connector.connect()fails, thecatchblock unconditionally callscloseTunnel(tunnel). If a new request for this connection has already started (!current()), it may have established a new SSH tunnel under the sametunnelkey. The unconditional closure will inadvertently kill the newer attempt's tunnel. - Orphaned tunnel on success: In the
if (!current())block below, ifpending.has(name)is true, it skipscloseTunnel(tunnel). However, if the newer pending attempt's configuration no longer uses an SSH tunnel, it will never replace the tunnel inactiveTunnels, leaving this old tunnel orphaned and running indefinitely.
Since startTunnel replaces tunnels based purely on the string key, consider tracking the specific tunnel instance (e.g., returning a cleanup callback or TunnelInfo from createConnector) so that an attempt only closes its own tunnel without interfering with others.
Suggested change:
// reload()/remove()/add() dropped this attempt while it was connecting: its config is gone or replaced, so
// it must not be cached over the current one.
if (!current()) {
await connector.close().catch(() => {})
// a newer attempt under this name owns the tunnel key now
if (!pending.has(name) && !connectors.has(name)) closeTunnel(tunnel)
throw new Error(`Connection "${name}" was reloaded or removed while it was connecting. Retry the request.`)
}
3. packages/opencode/src/altimate/native/connections/registry.ts (L919-L925)
[🔴 HIGH] The OS credential store keys credentials purely by the connection name (e.g., prod/password), without a project-specific identifier. Since the registry is now correctly scoped per-project, multiple projects can legitimately define a connection with the exact same name.
Because stillDefined only checks the current project's configuration, deleting a connection in Project A will erroneously wipe the OS credentials for Project B's connection of the same name. You should either incorporate the project path into the OS credential store key (e.g., ${projectDir}\u0000${name}) or accept that OS credentials are inherently shared across projects and adjust the cleanup logic accordingly.
Suggested change:
// altimate_change start — remove its secrets from the OS credential store too. Entries are keyed by name
// only, so they are kept while this project's config or an env var still defines a connection by that name.
// (Own properties only: a connection named "constructor" must not count as defined.)
const stillDefined = Object.hasOwn(loadFromFile(projectConfigPath), name) || Object.hasOwn(loadFromEnv(), name)
const notRemoved = stillDefined ? [] : await forgetCredentials(name)
if (notRemoved.length > 0) return { success: true, warnings: [notRemovedWarning(name, notRemoved)] }
// altimate_change end
4. packages/opencode/src/altimate/native/connections/registry.ts (L251-L255)
[🔵 LOW] The path path.join(base, ".altimate-code", "connections.json") is hardcoded here, essentially duplicating the internal logic of localConfigPath().
If the internal structure of the local configuration path ever changes in localConfigPath(), this hardcoded string will become out of sync, leading to subtle bugs where configurations are read from one path but modified or checked at another (e.g., in remove()). Consider extracting a helper like localConfigPathForDir(dir: string) to maintain a single source of truth.
Suggested change:
// absolutize store paths against the directory that declared them, so a later process.chdir() (--dir) cannot
// move the store. `s.dir` is the project this state belongs to.
const base = s.dir
const global = resolveStorePaths(loadFromFile(globalConfigPath()), path.dirname(globalConfigPath()))
const local = resolveStorePaths(loadFromFile(path.join(base, ".altimate-code", "connections.json")), base)
…se per project - `ssh-tunnel.ts`: unkeyed `openTunnel()` handles, closable while opening - registry: attempts close only their own tunnel; add/remove/reload/reset detach synchronously - instance disposal closes that project's connectors and tunnels - keep keychain secrets while a served project's local config names the connection Refs #1566 Co-Authored-By: Claude Opus 5.5 <noreply@anthropic.com>

[🔴 HIGH] In Node.js, localSocket and the remote stream do not swallow unhandled 'error' events. …ections file `Registry.add()` in `telemetry-safety.test.ts` and `adversarial.test.ts` persists `test_add` and `evil` to the test-home global `connections.json`. When CI ran those files first in the same process, the empty-registry cases in `warehouse-list-hint.test.ts` listed them and failed. Issue for this PR
Closes #1566
Follow-up to #1559. That PR kept an empty-registry re-read from loading another project's file into the shared registry. This one removes the sharing itself.
Type of change
What does this PR do?
Why. The warehouse connection registry was process-global, but one server process serves several project directories. The first project to load decided every project's connections. Projects that used the same connection name also shared one connector and one SSH tunnel, so reloading or removing in one project closed the other's.
Design (in
registry.tsandssh-tunnel.ts):Map<projectDir, State>. The global connections file and the connection env vars are still shared sources, merged into each project's state. The fix: point thewarehouse_listno-connections hint at the real config locations #1559 rule still holds, now per project: a project's sources are re-read only while its registry is empty, and a populated registry is never replaced automatically.InstanceState, which would make about 30 sync callers async.setConfigs()sets one injected state shared by every project until reset or load; reset clears all projects.projectConfigApplies()(now always true) and the keyed tunnel API (registry-only) are removed.Not changed, and replied to in the review threads:
warehouse_listno-connections hint at the real config locations #1559 rule.How did you verify your code works?
registry-per-project.test.ts, 25 tests. Two project directories in one process, through both chdir and an instance context. It uses a fakessh2whose readiness the test controls; the fake is restored after the file. Coverage:Cost side effects
None. This adds no queries or connections. Each project reads its sources the same way a single project did before.

Note
Medium Risk
Changes core connection lifecycle, credential deletion rules, and SSH tunnel ownership across reload/remove/dispose paths; incorrect per-project isolation could leak connections or delete secrets too early, but behavior is heavily tested.
Overview
Fixes multi-project servers where the first loaded project owned every connection: configs, cached connectors, and SSH tunnels are now keyed by project directory, so reload/remove in one project no longer tears down another's.
Registry lifecycle adds per-project
State, instance disposal that closes only that project's connectors/tunnels (configs kept for session-only credentials), andreload()that affects the current project only. Connect races give each in-flight attempt its own slot and tunnel handle; superseded attempts fail with a retry hint instead of caching stale connectors.SSH drops name-keyed
startTunnel/closeTunnelforopenTunnel()handles with idempotent early close and safer forwarding error cleanup.Credentials on remove retain OS-store secrets while any served project (open instances + loaded registries) or env still names the connection;
warehouse_listalways documents the project-local path.Instance.directories()supports that served-set scan.Extensive tests cover per-project isolation, tunnel ownership, disposal, and credential retention.
